We study the code, the data, and the constraints before we commit to a plan.

You see progress every week, in writing.

/03 What "done" means
Done is a checklist, not a feeling.
A milestone is done when all six items pass. We agree on this list in the Define phase. We do not change it during the Deliver phase.
Tests pass in CI
Automated tests run on every change. A failed build does not go to production.
Documentation updated
Architecture notes and user documentation match the code that runs.
Monitoring attached
Dashboards and alerts exist before the first production user.
Runbook written
The on-call engineer can fix the common failures from one page.
Security review done
We check access, secrets, and dependencies and record the results.
Handover signed
Your team confirms in writing that they can run the system.
/04 Estimates
We give ranges and we name the drivers.
A single number hides risk. A range shows it.
Ranges
Every estimate has a low, a likely, and a high value. The gap between low and high is the risk we see. We plan to the likely value and we budget to the high value.

Some facts move the range more than others. We name them in the Discover report.

Updates
When a fact changes, the estimate changes with it. You get the new range in writing, with the reason. We tell you about a delay as soon as we see it.
